When product composition lives in a technologist's memory, a supervisor's spreadsheet or an old quotation, production depends on one person. Purchasing cannot see the real requirement, the warehouse does not know what to reserve, and actual cost cannot be compared with a reliable standard.
A bill of materials, or BOM, is the approved composition of a product: raw materials, semi-finished items, components and their standard quantities for a defined output. In food production, a recipe serves a similar purpose.
What a useful BOM must contain

Define the standard output first
A material quantity has no meaning without its output basis. Twelve kilograms of input may produce 10 kilograms of finished product or 100 individual items. Both specifications can be correct, but they scale differently.
Use pieces for discrete products and kilograms, litres or a standard batch for mixtures. If one stage produces a semi-finished component, define it as a separate manufactured item with its own BOM instead of hiding a multi-level structure in free text.
Example: requirements for a batch
Production plans ten identical units. Base usage is multiplied by output quantity, while standard losses are calculated explicitly.

For percentage loss, use a visible rule: requirement = base quantity × output quantity × (1 + loss percentage). A fixed start-up loss is added once per batch, not to every finished unit.
Standard loss is not actual waste
Standard loss is an expected part of a controlled process. Actual loss is what was consumed beyond useful output. If every overrun is automatically treated as standard, the business cannot see a process problem.
- offcuts produced by an approved cutting plan may be standard;
- damage caused by incorrect machine settings is a variance;
- drying loss within a validated range may be standard;
- a repeated setup caused by an operator error is actual overconsumption.
Change the standard only after a technical review, not simply to remove an unfavourable variance.
Versions must not rewrite history
Composition changes because of suppliers, design, packaging or process. Create a new version with an effective date rather than retrospectively editing the active BOM.

A manufacturing work order must retain the BOM version used when it was created. Otherwise a change today can recalculate an already completed batch and distort its material requirement and cost.
Control substitutes explicitly
“Use an equivalent” is not a sufficient rule. Define the allowed item, conversion factor, quality restriction, priority and the role authorised to approve it.
If 1 kg of the primary material requires 1.08 kg of a substitute, the requirement and expected cost must be recalculated. A silent one-to-one replacement produces incorrect consumption or a hidden overrun.
Common BOM errors
- One BOM is used for materially different product variants.
- Components are free text rather than inventory items.
- Loss is mixed into base quantity and cannot be analysed.
- Units and packaging conversions are missing.
- Composition changes overwrite completed-batch history.
- Administrative costs are inserted into a material specification.
